For luxury retail brands, international expansion remains one of the most powerful routes to growth. New markets offer access to affluent consumers, diversified revenue streams and increased brand visibility. However, with evolving tax regulations, shifting tariff regimes and increasing workforce complexities, Chief Financial Officers (CFOs) are playing a more critical role than ever in ensuring expansion plans are both profitable and sustainable.

Successful expansion starts long before a business enters a new market. CFOs should first assess whether their existing legal, tax and operating structures are equipped to support future growth: a structure designed for today's business may not be sufficient for tomorrow's international ambitions. By reviewing operating models early, businesses can avoid costly restructuring further down the line and build a scalable foundation for growth.

At the same time, global trade uncertainty continues to create challenges around pricing, margins and supply chain resilience. Changes to tariffs, customs duties and international trade agreements can have a significant impact on profitability, particularly for brands operating complex cross-border supply chains. Regular scenario planning can help businesses understand their exposure to changing regulations and respond proactively rather than reactively.

Another growing area of focus is ensuring that tax reporting accurately reflects where value is genuinely created across the organisation. As tax authorities increase scrutiny of international operations, businesses need greater transparency around decision-making, functions and risk allocation. Ensuring commercial reality aligns with tax reporting can help reduce risk and provide greater confidence during periods of growth.

Workforce mobility should also not be overlooked. Moving employees across borders can trigger complex tax, payroll and regulatory obligations, making early collaboration between finance, HR and legal teams essential. Likewise, ongoing VAT and indirect tax reforms across multiple jurisdictions mean compliance can no longer be treated as an afterthought. Businesses that establish robust VAT governance from the outset are often better positioned to minimise risk and avoid disruption as they scale.

Five questions every CFO should ask:

  1. Is our current corporate structure fit for international growth?

  2. How resilient is our supply chain to tariff and regulatory changes?

  3. Are we clear on where value is created across the business?

  4. Do we understand the tax implications of moving people internationally?

  5. What actions should we take now to avoid future disruption?

International expansion remains an exciting opportunity for ambitious luxury retail brands, but success depends on more than identifying the right market. CFOs who take a proactive approach to structure, supply chain, tax and workforce planning are often best placed to navigate complexity, manage risk and support long-term, sustainable growth.
